Build the leader, the business follows
Every business runs on something. Right now, yours runs on you. Two days to build a vision your team can get behind, the strategy that reaches it, and a year that gives you back time, profit and a clear head.

Where most owners are
Nothing has gone wrong. That is the confusing part.
The work is coming in. The team is bigger than it was. You are not in trouble. You are just tired in a way that sleep does not fix, and you could not point to what actually changed in the last eighteen months.
Everything still comes back through you. Every problem, every decision, every standard.
Four weeks off grid, no phone, no email. The business would not stop, but new revenue and team performance would.
You have got a plan. It is in your head. Mostly.
You are turning over more than you ever have, and it has come at a cost to your peace of mind, your relationships and your health.
You are home, but you are not really there. Your partner has stopped mentioning it, which is worse.
And underneath it, a quieter question about whether you want to still be doing this in five years.
If you read that and something landed, good. That is the last of it. The rest of this is about what is on the other side.
Start here
Every business sits on one of four levels. Most owners have never been told which one they are on.
It is not a personality type and it is not a judgement. It describes what the business currently runs on, and each level has a different thing holding it in place. Find your level honestly and the next twelve months more or less name themselves. Get it wrong and you spend a year solving the problems of a level you are not on.

Every measure moves in the same direction. Note how little separates level one from level two.
A business does not stop depending on you by depending on nothing. It stops depending on you when it starts depending on three other things instead. A vision the business itself can get behind, clear enough that people aim at it without asking you. A strategy the team understands well enough to choose the right work when you are not in the room. And systems that carry the day to day, so nobody is improvising the basics.
The four levels
level 1
The business runs on you.
level 1
The business runs on you.
YOU ARE HERE WHEN the vision is fuzzy, the strategy to reach it does not exist anywhere except in fragments, the day goes on fires rather than on work that matters, and decisions are reactive. Whatever systems you have are either ignored or getting in the way.
WHAT IT COSTS YOU you are the bottleneck and the ceiling at the same time. The business cannot become larger than one person's capacity, so your impact is limited by you, despite your intentions.
TIME, PROFIT, ENERGY, IMPACT sixty plus hours, and the day owns you. Revenue arrives without margin behind it. Firefighting, and the kind of tired that sleep does not fix. Your quality is your own hands, so your impact is capped by your own time and energy.
level 2
The business runs on key people.
level 2
The business runs on key people.
YOU ARE HERE WHEN the vision has become clearer, but the strategy is not visibly closing the distance to it. Systems exist, and they cap performance rather than lift it, because they are too complicated for the team to use.
WHAT IT COSTS YOU you have swapped one dependency for several. You are still the person holding it together, you simply do it now by managing people instead of leading the vision. A handful of people carry this business, a resignation from any one of them would genuinely hurt, and you carry that quietly on top of everything else. And it still cannot run or grow without you. Most owners live here, and most of them assume they have already moved past it.
TIME, PROFIT, ENERGY, IMPACT still sixty hours, now spent managing. Turnover up and margin flat, because key people cost more every year. You carry everyone else's problems as well as your own. What a client gets depends on which of your people they got.
level 3
The business runs on process, not personalities.
level 3
The business runs on process, not personalities.
YOU ARE HERE WHEN there is a clear way things get done, new people become useful without you beside them, and the week drops from sixty hours to under forty because you are finally spending it on the right things.
WHAT IT STILL COSTS YOU the business needs you, and at this level that is correct. You are the one setting direction. What it cannot yet do is run or grow without you, which means it cannot be handed over or sold. Most good businesses stop here, because under forty hours feels like winning. But the business, the purpose and the impact end when you leave.
TIME, PROFIT, ENERGY, IMPACT under forty hours, on the work that actually matters. Margin lifts, because delivery no longer runs on heroics. Pressure has an outlet other than you. One standard across the business, which is the first point you can take on better clients without flinching.
level 4
The business runs on the vision, not on you.
level 4
The business runs on the vision, not on you.
YOU ARE HERE WHEN you could be uncontactable for four months and the business would not merely hold, it would grow and perform. Nothing important depends on one named person, including you.
WHAT IT GIVES YOU the choice almost nobody has. Sell it, keep it and take the freedom, or point it at something considerably larger than you could reach on your own.
TIME, PROFIT, ENERGY, IMPACT four months away and it grows without you. The value sits in the business, not in you. You choose what you spend yourself on. The work outlives your appetite for running it.
You do not move up a level in two days. Nobody does, and anyone telling you otherwise is selling you something. What two days gives you is clarity on where you are and why you keep dealing with the same problems, what you are building towards, and the single thing holding you where you are.
The point is not to sell it. The point is to own something that does not need you.
The two days in one idea
Build the leader, the business follows. That is the order these two days run in.
level 1
level 1
You own the business, so on paper you have more freedom than anyone you employ. You can take Thursday off, change the pricing, close early. And you have less of it than they do, because every one of those choices costs the business something, and most of them cost you the weekend.
What wears an owner down is not the workload. It is carrying uncertainty you cannot put down.
Put it down and the same week feels different. You sleep. You are at dinner instead of near it. The business gets a leader thinking twelve months ahead instead of reacting to Tuesday.
That is why these two days start with what you want out of this, not with an org chart. A strategy is a set of trade-offs, and you cannot choose trade-offs until you know what you are optimising for.
level 2
level 2
Ask most owners for their vision and you get a revenue number, or something personal: more freedom, fewer hours, an exit in seven years. Both are honest, and neither is a vision. They are your reasons, and nobody on your team comes to work so that your life gets better.
A business vision is what the company is for. What it changes, who it changes it for, and what it intends to be known for. It belongs to the business rather than to you, which is what lets other people make decisions against it without picking up the phone.
level 3
level 3
A vision only tells you where. A strategy tells you how, and more importantly what you are refusing to do to get there.
The strategy is the set of choices that closes the distance. What you prioritise, which capability you build and which you deliberately will not, what the business says no to even when the money is on the table.
Get the destination wrong and the harder you work, the further you travel from where you wanted to end up. A year of detours towards the right place still gets you there. A year of clean, efficient progress towards the wrong one does not.
The highest value work of the two days

say it costs them real money.
say it costs them real money.
Thomas Wedell-Wedellsborg, Harvard Business Review. Survey of 106 C-suite executives across 91 organisations in 17 countries.
It is not a thinking failure. It is action without clarity. Something surfaces, it looks like the issue, and everyone gets busy on it, because getting busy feels better than sitting with a question. Twelve or eighteen months later the effort has been real and the needle has not moved much, because the thing being solved was a symptom.
Turn that around and it is the largest opportunity available to you. Twelve months of your effort, your team’s effort and your money, all aimed at the one thing that unlocks the rest. That is not a better version of last year. It is a different year.
Ninety days later, what owners describe
No revenue promise. Anyone who gives you one from a two day event is selling you something. This is what consistently changes.
The background noise drops. Most of the weight you carry is not workload, it is not knowing whether you are building the right thing.
You decide faster, and stop second guessing. Clear direction turns most decisions into simple calls.
Pressure stops landing the same way. A bad month inside a clear twelve month plan is an event. A bad month with no plan is evidence.
You are present again. Not because you worked fewer hours, but because you are not carrying an unanswered question home.
Day one · Thursday 22 October
Where you are, what you actually want, and what is in the way. The owner and the business get aligned, because one is usually holding back the other. Alignment before anyone builds anything.
01
Why you built this, the why that still gets you out of bed in a bad month, and what you want the business to make possible for you and your family. On day two it becomes the test every strategic choice has to pass.
02
Four levels, one shared language, and an honest read on where you sit. The label matters less than the picture of the next one: what changes in the business, in your week, and at home.
03
The handful of figures that tell you the future of your business.
04
A realistic number for what your market can give you.
05
Named properly, once you have the numbers and the market in front of you, so your effort lands where it compounds.
06
A structured block where the room works on your business alone, one at a time, with people who have run real companies through the exact decisions you are stuck on.
Day two · Friday 23 October
The vision, the strategy and the plan that answer what day one found.
01
Written so your team can aim at it and make decisions against it without you in the room.
02
Which market, which customers, what you build and what you deliberately refuse to.
03
One outcome, written specifically enough that in a year there is no arguing about whether you got there.
04
Including what comes off the list to make room.
05
You leave with a working assistant that already knows your business.
06
How to tell quickly whether the thing in front of you is the real problem or a symptom of it.
07
So the plan is still alive ninety days later. Included in the price.
Output
Seven things, finished. Not notes to write up later.
01
And the one thing holding you on it.
02
That holds up when you read it out to your team.
03
Including what you are refusing to do.
04
And four quarterly outcomes that genuinely add up to it.
05
And the list of what comes off to make room.
06
So the next hard call takes minutes instead of months.
07
So none of it quietly stalls.
On systems, specifically. Building out your process and operations is real work and it matters, and it is not what these two days are. What happens in this room is the decision that sits above it. Owners who skip this step tend to systemise the wrong half of the business, which is why the systems do not stick.
Fit
This is you if
You own the business. You are not asking permission to be here.
You have a team, roughly five to two hundred people.
The business is working. This is about the next level, not a rescue.
You recognised yourself on levels one, two or three.
You want someone to be straight with you.
This is not you if
You have not started yet, or it is still just you.
You are after marketing, funnels or sales scripts. Not what I do.
You want a template to fill in on your own.
You are in genuine crisis. You need help this week.
You want to sit at the back and take notes. There is no back of this room.

Who is running it
Eleven years, more than four hundred owners and leaders, working on the thing sitting underneath the leadership problem.
I am not a business coach. I am a leadership strategist. What I work on is the vision, the strategy and the systems that reach it, and the person the business is currently running through, because the ceiling is often the thinking of the owner who built it.
I know this ground because I have stood on it. I built something I did not have the capacity to grow. Coupled with personal and professional setbacks, I started losing trust in people and in myself. Working harder without clarity on the real problem only made it worse. It was only when I paused and built my capacity that the clarity came back, and showed me the next level.
That is also why I will not sell you a two day fix for it. I am a guide, not a guru. I will be straight with you in that room, and I expect the same back.

The practical detail
Dates
Thursday 22 and Friday 23 October 2026. Both days, 9am to 5pm.
Location
Inner West Sydney. Exact venue confirmed on booking.
Guarantee
Come to day one. If by the end of it this is not what I said it was, tell me. Full refund, and you keep everything you have built.
The room
Maximum ten businesses. Owners and co owners.
Included
Both days, all materials and worksheets, food across both days, and the thirty day review call.
Investment
Structured peer problem solving of this kind is what peer advisory organisations exist to provide, and owners pay thousands a year for access to it. Two days here costs a fraction of that. The figure is discussed on the call, once we both know it is the right room. Deposit and instalment terms available.
This is the first time this room runs, which is why it is deliberately small. In exchange I will ask you for honest feedback, and if you got what you came for, sixty seconds of you saying so on camera, or a Google review if you would rather not be filmed.
Three questions. One short call. Then you decide.
Answer three quick questions so we both know whether this is your room. If it is, we will have a twenty minute conversation. If it is not, I will tell you and point you somewhere more useful. No obligation, no pitch, and nothing to pay until we have spoken.
